Hiring your first SDR: the parts of the job nobody writes down

The job description says: make 60 dials a day, book qualified meetings, update the CRM. What it does not say is everything else the first SDR hire actually requires from you. The gap between the two is where most first SDR functions quietly fail.

The parts nobody writes down

Someone has to manage them. SDRs are usually early-career. They need call coaching, message feedback, and pipeline discipline, which adds up to several hours a week from someone senior. If that someone is your AE or founder, you just taxed your closing capacity to fund your prospecting capacity.

Someone has to build the system. Lists, data subscriptions, dialer, CRM hygiene, email domains and warming, sequences. Industry analyses consistently put the tooling and data stack at $10-15K per rep per year, before a single dial.

Someone has to absorb the ramp. Three to six months to full productivity is the widely accepted range. You pay full salary through all of it.

Someone has to absorb the exit. Average SDR tenure runs well under two years, and the role is a promotion track by design. Success means losing them, and every departure resets the ramp clock.

When hiring in-house is still right

To be fair: if you have a proven motion, a sales manager with coaching bandwidth, and deal economics that support a multi-rep team, in-house is a fine long-term answer. The failure mode is hiring one SDR, with no system and no manager, and expecting a motion to emerge. It almost never does. The full cost math is in our previous post.
