The real cost of an in-house SDR in 2026

Every January, sales leaders open a spreadsheet, look at the pipeline target, and write the same line item: "Hire SDR, $55K." It is the most innocent-looking number in the plan, and it is wrong by roughly half. As we start the year, it is worth walking the real math. The argument is not against the role, which is essential. It is against underestimating it.

The fully loaded number

Base salary is the visible tip. Industry benchmarks (The Bridge Group's SDR research is the standard reference here) put median SDR on-target earnings around $80-85K. Now add what the spreadsheet forgets:

  • Benefits and payroll load: typically 25-30% on top of comp
  • Tooling and data: dialer, data subscriptions, sequencer, enrichment. $10-15K per rep per year
  • Recruiting: agency fees or internal sourcing time, plus the weeks the seat sits empty
  • Management: a real fraction of a sales manager's time, or a real fraction of yours

Run it honestly and one in-house SDR lands at $98K+ per year fully loaded, before a single qualified meeting exists.

The ramp and the churn multiply it

Two more numbers make the math harder. First, ramp. Three to six months to full productivity is the accepted industry range, and you pay the full cost through all of it. Second, tenure. SDRs stay well under two years on average, because the role is designed as a stepping stone. Stack those and a meaningful share of everything you spend goes to people who are either not yet productive or already interviewing.

The point is not "never hire"

Teams with proven motions and management bandwidth should absolutely build in-house, and we will say so on a call. The point is that the build-vs-buy comparison must use the real number.
